Phase 1: Assess

In this phase, we work through three core questions with clients.

Third, what does success look like? Before you touch a single tool, you need to define what "working" means. That might be hours saved per week, reduction in error rates, faster response times, or increased output per person. The specifics matter less than the fact that you have set a baseline you can measure against.
The output of the Assess phase is a prioritized list of AI opportunities, ranked by potential impact and implementation difficulty. This becomes your roadmap for the phases that follow.
Phase 2: Pilot
Once you know where to focus, you run a controlled test.
The Pilot phase is deliberately small. You pick one workflow, one team, and one tool, and you measure the results over a defined time period. The goal is not to prove that AI works in the abstract. It is to prove that this specific tool solves this specific problem in this specific context.
We structure pilots around a clear hypothesis. Something like: "If we use AI to generate first drafts of weekly client reports, our account managers will spend 40% less time on reporting each week." You can measure that. You can verify it or disprove it. Either outcome is valuable.
Small-scale testing also limits risk. If a tool does not work as expected, you have spent weeks, not months, finding out. If it does work, you have proof you can take to leadership to justify expanding it further.
The Pilot phase should run for four to eight weeks at minimum. Shorter than that and you do not have enough data to draw conclusions. Longer than that and you start burning time you could spend scaling what works.
At the end of the Pilot, you do a straight assessment: did the tool do what we expected, were there unexpected benefits or problems, and do we have enough evidence to recommend expanding it?
Phase 3: Scale
Scaling is where most organizations stumble, even after a successful pilot.
The problem is that a successful pilot in one department does not automatically translate to success everywhere else. Different teams have different workflows, different data, and different levels of AI readiness. What worked in marketing might need significant adjustment before it works in operations.
The Scale phase is about expanding AI systematically rather than all at once. We call this department-by-department rollout with internal capability building built in.
That means a few things in practice. You document what worked in the pilot well enough that another team can replicate it. You identify and train internal champions, people on each team who understand the tool and can support their colleagues. You build the integrations and workflows that make the tool part of normal operations, not an extra step someone has to remember to do.
This is also the phase where you start thinking about AI skill architecture. The goal is not for every person in your organization to become an AI expert. It is for every person to know how to use AI tools effectively in their specific role. Building that capability systematically, through documentation, training, and ongoing support, is what separates organizations that sustain AI adoption from those that have a burst of enthusiasm followed by quiet abandonment.
By the end of the Scale phase, AI should be embedded in at least three to five core workflows across the organization, with measurable results in each one.
Phase 4: Optimize
AI adoption is not a destination. It is a system that needs maintenance.
The Optimize phase is about continuous improvement and governance. This means reviewing what is working and what is not on a regular cadence, updating your tools and workflows as AI capabilities evolve, and putting guardrails in place to make sure AI is being used in ways that align with your business goals and values.
On the performance side, optimization looks like reviewing your baseline metrics quarterly and asking whether you can improve them. Maybe the AI tool you are using has released new features. Maybe a different tool has come to market that does the job better. Maybe the workflow around the tool needs to be redesigned because the team has grown.
On the governance side, optimization looks like having clear policies about how AI outputs get reviewed before they go out the door, how sensitive data is handled, and who has authority to add new AI tools to the organization's stack. These are not bureaucratic constraints. They are what keep AI adoption healthy over time.
The organizations that get the most long-term value from AI are the ones who treat it like any other business system: something that requires regular attention, ongoing investment, and a clear owner.
